AI doesn’t make everyone faster. It eliminates entire layers of execution work — and that demands a different org.
The interview question going around right now: “It’s 2026 — how would you structure a product team differently given AI tools?”
Most answers are some version of “AI helps everyone move faster.” That’s not wrong. It’s just not the point.
The real shift: AI has inverted the ratio of judgment work to execution work. Teams built around execution are becoming obsolete. Teams built around judgment are becoming scarce. That’s the org design problem.
Here’s how to think through it.

1. Problem Identification — Protect This
AI is bad at a specific kind of discovery: the contextual, in-the-field insight that comes from being close to customers. It can’t read the room. It can’t catch the thing a user almost said, or notice that everyone you interview hedges at the same moment.
What it can do is find patterns at scale — across thousands of support tickets, reviews, or usage logs that no researcher has time to read. That’s real. The distinction is this: AI finds patterns in existing data. Humans find problems that aren’t in any dataset yet. Both matter. Only one requires headcount protection.
AI also runs synthetic validation cheaply — simulated focus groups, survey analysis, feedback synthesis. Useful. But that’s confirmation, not discovery.
Structurally: Cut research ops — the coordinators running study logistics. Keep your qual researchers and point them at the work no model can do: observational, unstructured, in-the-field.
2. Solution Development — Shrink and Elevate
This is where AI hits hardest. Lovable and Figma Make handle visual design execution. Claude Code handles implementation first drafts. The execution layer is largely automated.
The move isn’t to eliminate designers and engineers. It’s to employ fewer, better ones. The mid-level designer shipping pixel-perfect screens is being displaced. The senior designer with taste, who can interrogate AI output and own the design system, is more valuable than ever.
One caveat: this logic applies most cleanly to early-stage products. Mature products with complex design systems require significant senior time just to maintain coherence — not ship new features. AI isn’t good at that yet. Cut design headcount too fast on a mature product and you accumulate debt that shows up later as an expensive redesign.
Engineering follows the same pattern. One or two senior engineers who can architect and course-correct AI-generated code will outperform a larger team accepting output on faith.
PMs change the most. You can now prototype, test directions, and ship early builds without waiting on anyone. That’s real leverage — but only if you pick it up.
3. Go-to-Market — Keep the Judgment, Automate the Output
AI-generated GTM is currently detectable. Humans are good at spotting hollow content, and it erodes trust fast. That said, this is the claim in this piece with the shortest shelf life. The models are improving here faster than anywhere else. The specific tells that make AI content feel off today won’t last. The underlying principle — positioning requires human judgment — will hold. The execution gap won’t stay wide forever.
For now: AI handles content volume, lead identification, and campaign mechanics well. What it can’t do is set positioning strategy, build message hierarchy, or make the call about what will actually resonate.
The PMM role doesn’t go away — it collapses upward. Less production. More strategy and message testing. The PMM who is the content machine is in trouble. The PMM who directs one is not.
The Implementation View
Research. Cut research ops. Keep qual researchers — redirect them entirely toward observational work. AI handles surveys, synthetic panels, and feedback synthesis.
Design. The visual execution role largely goes away. What remains: a senior UX strategist who directs AI output, owns system-level decisions, and knows when something is wrong. Caveat: mature products need more design coverage than early-stage ones. Don’t over-cut.
Engineering. Smaller pods, higher seniority bar. Senior engineers handle judgment; AI tools handle first drafts.
Product Management. The PM expands into prototyping, QA, and solution shaping. Player-coach is the new default.
PMM / GTM. Cut content production headcount. Keep positioning strategy. The PMM sets the brief and pressure-tests the output — AI executes.
Four Hiring Principles
01 — Raise the bar at every level. You need people who can evaluate AI output critically, not just produce work. Don’t read this as “only hire seniors” — that’s expensive and often impractical. Read it as: be deliberate before adding junior execution-layer headcount that AI is about to make redundant.
02 — Hire for taste, not craft. AI has craft. It doesn’t have taste — the ability to know when something is right, resonant, and worth shipping. That’s the rarest thing now and the hardest to train.
03 — Favor T-shaped generalists. Narrow specialists made sense when execution was expensive. It isn’t anymore. You want people who flex across phases and own more of the problem.
04 — Penalize complacency. The biggest risk isn’t under-using AI. It’s accepting AI output without skepticism. Hire for that skepticism explicitly. Build norms that reward it.
The teams that win won’t have the most AI tools. They’ll be the ones that restructured around judgment — and hired accordingly.
